How to Audit a Custom Packaging Supplier Before You Commit
Auditing a packaging supplier converts a promising quote into a trustworthy partner. A structured remote audit — facility evidence, certificate verification, capacity proof, quality system and references — catches most risks before tooling money moves.
Auditing a custom packaging supplier is how you convert a promising quote into a trustworthy production partner. You do not need to fly to Guangdong to do it well — a structured remote audit covering factory evidence, certificates, capacity, quality systems and references catches most of what an on-site visit would. This guide gives you the checklist and the red lines.
What this guide covers
A packaging defect surfaces at the worst moment — on a retailer's shelf or in a customer's unboxing video. An audit spent $200 of your time up front beats a $20,000 recall later. The goal is not to find a perfect factory (none exist) but to confirm the factory's claims match reality before tooling money moves.
Start with verifiable facility evidence. A live video walkthrough — not a polished promo — should show the actual production floor, not a stock image.
Request an unscripted live video of the mounting, foiling and QC stations with a date stamp. A curated tour film hides the crowded, dusty or under-equipped reality; a live walk answers the only question that matters — can this floor run your job to spec?
note
A supplier that only offers a curated tour video filmed elsewhere is a yellow flag. Ask for a live, unscripted walk of the foiling and QC area; hesitation to show the floor is itself a finding.
Certificates are cheap to claim and easy to verify. Always ask for the certificate number and validity window, then confirm against the issuing body's public database.
Table 1. The four certificates most frequently requested by EU/US buyers — verify by number, never by PDF alone.
| Certificate | What it proves | Validity to check |
|---|---|---|
| ISO 9001:2015 | Quality management system in place | Issued within 3 years, current |
| FSC-COC (STD-40-004) | Responsible fibre chain-of-custody | Active certificate number |
| BSCI | Social compliance audit passed | Report dated < 12 months |
| REACH / Prop65 | Chemical compliance for EU/US | Substance declaration on file |
Specification
Request cert copies dated within 12 months; expired PDFs are a common stall tactic.
For EU 2026 PPWR exposure, ask for recycled-content percentage and mono-material options in writing.
Capacity claims need evidence, not assertions. Ask for the line count, daily output per structure, and the current booking load.
warn
If a supplier will not disclose whether your job runs in-house or is subcontracted, treat it as subcontracted. Subcontracted work escapes their QC system and is the top source of inconsistent foil and tolerance. Write 'no subcontracting without written consent' into the PO.
The quality system is the audit's heart. Score it on documented procedure, not polite reassurance.
Demand a written AQL plan citing ISO 2859-1 and at least one reference client in your category you can sanity-check. A supplier who cannot name a comparable job or show a reject-rate log is asking you to trust, not verify — and trust is what an audit exists to replace.
From the factory floor
On a prestige run, request the actual reject-rate log from a comparable past job — a green-flag supplier shares it willingly.
Magnetic closure spec to verify: pull force ≥ 3 N measured on a tensometer, sampled per batch.
tip
Close the audit with a 500–1,000 unit pilot before the full run. The pilot converts every audit 'claim' into a physical 'fact' you can 100% inspect — the most reliable audit step of all.
FAQ
Can I audit remotely and skip the factory visit?
For standard orders, yes. Verified certs, a live video walkthrough and a piloted run cover most risk. Reserve on-site audits for strategic, high-volume or safety-critical programmes.
Which certificate matters most?
ISO 9001 proves a quality system exists; FSC-COC matters if you sell into the EU or claim sustainability. BSCI matters for social-compliance buyers. Verify all by number.
How do I catch subcontracting?
Ask directly and write consent language into the PO. Also request batch photos from the actual line; a mismatch between claimed facility and photo background is the tell.
What AQL should I require?
AQL 2.5 for general defects, AQL 1.0–1.5 for prestige/cosmetic work. Insist the plan cites ISO 2859-1 so it is a real sampling scheme, not 'we check quality'.
How long does a remote audit take?
A focused remote audit — document review plus live video plus reference checks — takes 3–5 business days. Well worth it before releasing a tooling deposit.
